Where sales and marketing actually come apart
The friction between sales and marketing is rarely about personalities. It comes from three gaps:
- • Definitions. Marketing counts a lead when a form is filled; sales counts one when someone wants to talk. Both are right by their own measure, so both feel let down.
- • Context lost at the handoff. Marketing knows which page someone read and which ad they clicked; sales receives a name and an email.
- • No feedback. Sales hears every objection and every reason for losing, and almost none of it reaches the people writing the campaigns.
AI is useful for gaps 2 and 3, because both are about moving information quickly and in a usable form. It cannot fix gap 1. People have to agree that.
Step one is human: agree the definitions
Before any tool, agree in writing:
- • What a lead is, what makes one qualified, and what makes an opportunity.
- • Who owns each stage and the response time for a new qualified lead.
- • What happens to leads sales rejects: returned to marketing with a reason, not deleted.
Write it on one page. Every AI step that follows depends on these rules.

Forward: context from marketing to sales
The forward direction is the easier one to automate. When a lead qualifies, sales should receive a short brief: who they are, what their company does, what they engaged with, why they probably got in touch now, and which rule qualified them.
AfM's published inbound processing record, a 2025 build Jakub delivered before founding AfM, shows the shape of this. Leads from Meta forms trigger a webhook; a Relevance AI agent researches the company, validates the contact and assesses fit; the CRM receives a standard record; and the leads that best match the ideal profile trigger an immediate notification to the sales team. The record reports follow-up moving from "1-3+ Days" to "Same Day". The important design choice is the last step: the CRM record the notification points to already carries the research, so the salesperson can respond without doing it again.
Backward: insight from sales to marketing
The backward direction is where most companies have nothing at all, and where AI adds the most. Sales conversations contain the best marketing research a company has: the words customers use, the objections that recur, the competitors they mention, the reasons they choose you.
A practical loop:
- • Capture. Salespeople keep short notes or, where participants have been told and it is lawful to do so, recordings with transcripts.
- • Summarise and tag. AI summarises each conversation and tags objections, competitors mentioned, and stated reasons to buy or not.
- • Review monthly, together. Sales and marketing look at the themes, not the individual calls, and choose one or two to act on.
- • Change and track. Marketing turns a theme into a new message, page or answer, and notes the change so its effect can be checked.
Two cautions. Recording and analysing calls involves personal data, so check your UK GDPR obligations (transparency, lawful basis, retention) before starting. And AI summaries can misstate what was said, so any fact that goes into the CRM from a summary should be one the salesperson has confirmed.
Measures both teams share
Pick measures neither team can hit alone: qualified leads accepted by sales, response time to qualified leads, opportunities created by source, and win rate by source. Review them together monthly. When both teams are judged on the same numbers, the arguments about lead quality become a conversation about which rule to change.
Where to start
Agree the definitions and response time in one meeting. Then automate the forward brief, which is quick to build and immediately useful to sales. FAQ
Should marketing or sales own lead qualification?
Either can, but the rules must be agreed by both and written down. Many teams let marketing operations apply the rules and give sales the right to return a lead with a reason.
Is it legal to record and analyse sales calls in the UK?
It can be, but it involves personal data, so you need to tell participants, have a lawful basis and set retention limits. Check current ICO guidance or take advice before starting; this article is not legal advice.
Do we need a single platform for both teams?
You need a single system of record, usually the CRM, that both teams trust. Other tools can feed it; problems start when two systems each claim to be the truth.
