Fractional CMOs: the role, the real cost and the alternatives

    Short answer

A fractional CMO is a senior marketing leader who works for your company part time, usually a set number of days a month, setting the strategy, the budget and the priorities and directing whoever does the work. It suits a company that needs senior judgement but cannot yet justify a full-time chief marketing officer, and it rarely includes the people to run the campaigns.

    What is a fractional CMO?

A fractional CMO is an experienced chief marketing officer who works for several companies at once, giving each an agreed share of their time, often a few days a month, to set the marketing strategy, own the plan and the budget, and lead the people or agencies who carry it out.

    • Set the plan: which customers, which channels, what budget and what success looks like.
    • Fix the measurement, so the founder and the board see marketing in revenue terms.
    • Hire and direct the people who do the work: marketers on staff, freelancers and agencies.
    • Make the calls a junior team cannot, and answer for them to the leadership team.

What most fractional CMOs do not do is the execution. Building the campaigns, writing the ads and emails, and running the weekly optimisation still needs hands, yours or an agency's. That is the most common surprise for a small company: it hires the strategist, then finds there is nobody to carry out the strategy, and has to hire again.

How much does a fractional CMO cost?

A fractional CMO's fee is set privately and no official body surveys it, so the reliable way to judge a quote is to price the days you are buying against the official cost of a full-time marketing leader in your market, then add whatever it will cost to have the work itself done.

The official figures give that anchor. In the US, the Bureau of Labor Statistics puts the median annual wage for marketing managers at $166,790 in May 2025, and says benefits make up 30.0% of what private employers spend on pay and benefits. In the UK, the Office for National Statistics puts median full-time pay for marketing, sales and advertising directors at £94,135 in April 2025 (provisional), and employers add National Insurance at 15% on earnings above £5,000 a year.[1][2][3][4]

Fractional pricing usually takes one of three forms: a monthly retainer for a set number of days, a day rate, or a fixed fee for a defined project such as a first marketing plan. We have not found an independent survey of fractional CMO fees in either country that we would stand behind, so this page quotes no range. A figure you read without a named survey behind it is someone's rate card.

How to judge a fractional CMO quote
    1. 1

      Ask for the days

How many days a month you get, and what happens in them.

    2. 2

      Price one day

Divide the monthly fee by those days.

    3. 3

      Compare with full time

Set it against the full cost above, spread across a working year.

    4. 4

      Add the doing

Add what the campaigns, content and ads will cost to run, since the CMO rarely does them.

    5. 5

      Compare the totals

Weigh the whole cost against a full-time hire, or a service that includes the work.

Fractional CMO or a full-time CMO?

Choose a fractional CMO when you need senior marketing judgement for part of the week and already have people or agencies to do the work; choose a full-time CMO when marketing is a daily, core function with a team to lead and a budget large enough that senior attention every day pays for itself.

A fractional CMO tends to fit when:

    • You are writing your first real marketing plan or budget and want someone who has done it before.
    • You have one or two marketers who need direction rather than replacing.
    • You want to find out what marketing can do for the business before committing to an executive salary.

A full-time CMO tends to fit when marketing leads a team of several people and agencies, when the role needs to sit in the leadership team every day, and when the channels are proven and the job is to scale them.

There is a third case, common in companies with no marketing team at all: you need the strategy and the doing at once. A fractional CMO would write a plan with nobody to run it, and a full-time CMO would spend the first months recruiting. A managed marketing service that sets the priorities and does the work, with you approving each change, fits that gap better. See how it compares on in-house marketing or an agency.

That is how AI for Marketing works. Jakub Cambor, in marketing since 2018, decides what is worth doing from your numbers and reviews every piece; an AI system does the production; and a weekly report shows what changed and what it made. Results from Jakub's earlier freelance work, such as the Google Ads revenue tracked for ToastPal and the cost per lead cut on a technology platform's paid media, are listed below with their context.[6]

    What we do

We run your marketing for you and make it pay for itself.

    • First comes a free written breakdown: we look at your site and any numbers you choose to share, with no logins, and show you where the money leaks and the first thing we would fix.
    • Then we fix and run the connected commercial journey: the work that earns attention, the pages that turn it into a lead or sale, and the follow-up that creates the next valuable conversion.
    • Everything is actively managed and improved, with a weekly report showing what changed and what it made, and you approve everything before it goes out.
    • Rolling monthly. No lock-in, cancel any time.

    What it is not

    • Not a single-channel agency: we do whatever makes you money next, not ads forever or SEO forever.
    • Not a junior team on a six-month lock-in: you work with Jakub directly, rolling monthly.
    • Not AI left to run on its own: every piece is reviewed by a person and approved by you.

We also build custom automations, such as reporting digests, lead enrichment and routing, and support triage in tools like n8n, Make and Zapier. They are an add-on to the managed service, not a separate offer.

    More questions

Is a fractional CMO the same as a marketing consultant?

Not quite. A consultant usually advises on a defined question and then leaves. A fractional CMO takes on the role itself for part of the week: owning the plan and the budget, managing the people and agencies, and answering for the results to the founder or the board.

How many days a month does a fractional CMO work?

Whatever is agreed, and it varies widely. The number matters less than what happens in those days, so ask for a typical month in writing: which meetings, which decisions, which reports, and who does the work in between.

Can a fractional CMO manage our agency?

Yes, and it is one of the better uses of the role. A fractional CMO who sets the agency's targets, reads its reports critically and pushes back on vanity numbers can make an agency far more useful than a founder with no time to do the same.
