    Efficiency is not profit

AI can make marketing output cheaper: faster drafts, quicker reports, more creative variants. None of that is profit until it changes one of three things: how much it costs to win a customer, how quickly that customer repays the cost, or how much gross profit the customer produces over their life.

This article tests AI marketing against those three measures. For the question of how to value pipeline before deals close, see AI for B2B Marketing ROI.

    The three measures

    • • Customer acquisition cost (CAC) = total sales and marketing cost in a period ÷ new customers won in that period. Include salaries, fees, tools and media. Leaving sales cost out flatters marketing changes that hand sales more work.
    • • CAC payback (months) = CAC ÷ monthly gross profit per customer. Gross profit, not revenue, because revenue that is spent delivering the service cannot repay acquisition cost.
    • • Lifetime gross profit to CAC = monthly gross profit per customer ÷ monthly churn rate, divided by CAC. The first part is a simple estimate of lifetime gross profit; it assumes churn is steady, which is rarely exactly true, so treat it as a guide.

    Worked example

Illustrative example with hypothetical round figures. A B2B subscription business sells a service at £1,000 a month with a 75% gross margin, so each customer produces £750 of monthly gross profit.

    Before AI-assisted marketing

    • • Monthly sales and marketing cost: £30,000
    • • New customers per month: 6
    • • CAC: £30,000 ÷ 6 = £5,000
    • • CAC payback: £5,000 ÷ £750 = 6.67 months

After, scenario A: more customers at a small extra cost

The business adds £1,500 a month of AI-assisted marketing (service and tools), and wins 7 customers a month instead of 6.

    • • Monthly cost: £30,000 + £1,500 = £31,500
    • • CAC: £31,500 ÷ 7 = £4,500
    • • CAC payback: £4,500 ÷ £750 = 6.0 months
    • • Extra monthly gross profit added each month: 1 customer × £750 = £750, a figure that accumulates as each new cohort stays

After, scenario B: more leads, same customers

Lead volume rises, but the new leads are weaker and the close rate falls, so the business still wins 6 customers a month.

    • • Monthly cost: £31,500
    • • CAC: £31,500 ÷ 6 = £5,250
    • • CAC payback: £5,250 ÷ £750 = 7.0 months

Scenario B is the trap. The marketing dashboard shows more leads and cheaper content, and the business is less profitable than before.

    Lifetime gross profit to CAC

    Assume monthly churn of 3%. Lifetime gross profit is £750 ÷ 0.03 = £25,000.

Where AI can move each measure

    Levers on B2B unit economics

MeasureHow AI-assisted marketing can helpHow it can hurt
CACLower production and research cost; faster testing finds cheaper sources of qualified demandVolume of weak leads increases sales time per win
CAC paybackBetter qualification and fit bring customers who buy the plan that suits them, supporting gross profit per customerDiscount-led messaging to hit volume lowers monthly gross profit
Lifetime gross profitClearer positioning and onboarding content set expectations, which can support retentionOverpromising copy produces customers who churn early

The table's right column is why the measure matters. Each harm is invisible on a marketing dashboard and obvious in unit economics.

    A practical profitability check

    1. • Compute the baseline for the last two quarters: CAC, CAC payback and churn, from finance and CRM data rather than platform reports.
    2. • Set the target before changing anything, for example: CAC payback must fall by at least half a month within two quarters.
    3. • Include sales cost every time. Marketing changes that shift work to sales show up only in full CAC.
    4. • Watch the close rate and the plan mix, not just lead volume. Those are the early signals of scenario B.
    5. • Review cohorts after six and twelve months to see whether customers won through the new approach churn faster than earlier ones.

What to ask any provider, including us

Ask how they will show an effect on CAC and CAC payback, not only on leads and output. AfM runs marketing as a managed service and reports against outcomes agreed at the start; a provider that only reports volume is measuring the part that is easiest to improve.

    FAQ

What is a good CAC payback period for B2B?

It depends on your cash position, margins and churn, so no single figure fits. The useful test is direction: a change should shorten your own payback without raising churn.

Should I use revenue instead of gross profit for payback?

No. Revenue that pays for delivery cannot repay acquisition cost. Using revenue shortens payback on paper and can make an unprofitable change look sound.

How do I handle one-off setup costs in CAC?

Keep them out of monthly CAC and track them separately as an investment recovered through the improvement in CAC. Otherwise one month looks awful and the rest look better than they are.

Why is the lifetime gross profit formula only a guide?

Dividing by churn assumes customers leave at a steady rate forever. Real churn is often higher early and lower later, so validate the estimate with cohort data.
