The honest answer to "what rate should I expect?"
There is no conversion rate you should expect from AI lead generation, and any article that gives you one is comparing your funnel with someone else's definitions. What you can do is measure your own stage rates consistently, know which of them AI is likely to move, and test the change properly. That is what this page covers.
The rates that matter
A lead generation funnel is a chain of stages, and each link has its own rate. Track them separately, because an improvement in one often hides a decline in the next.
Stage conversion rates worth tracking
| Rate | Calculated as | What it tells you |
|---|---|---|
| Reply rate (outbound) | Replies ÷ people contacted | Whether the message and targeting earn attention; split positive from negative replies |
| Visitor to lead (inbound) | Leads ÷ landing page visitors | Whether the page and offer convert interest |
| Lead to qualified | Qualified leads ÷ leads | Whether you are attracting the right people |
| Qualified to meeting held | Meetings held ÷ qualified leads | Speed and quality of follow-up |
| Meeting to opportunity | Opportunities ÷ meetings held | Whether the conversation finds a real need |
| Opportunity to won | Customers ÷ opportunities | Offer, price, proof and sales skill |
The rate that summarises all of it is leads to customers, but it moves slowly and hides where problems sit. Keep it as the headline and use the stage rates to diagnose.
Why published benchmarks rarely transfer
We have not quoted benchmark conversion rates here because we did not find a source whose definitions would let you compare fairly. The same label hides very different things:
- • What counts as a lead (a form fill, a download, a positive reply, a booked meeting).
- • What counts as qualified, which varies by company and often by sales manager.
- • Who is counted. Vendor-published figures often come from their own customers, who are not a random sample.
- • Channel mix and deal size. A £500 product and a £50,000 contract have different funnels by nature.
Your own last 90 days, measured consistently, is a better reference than an industry average.
Where AI moves each stage, and where it can hurt
Likely effect of AI by funnel stage
| Stage | How AI can help | How AI can hurt |
|---|---|---|
| Reply rate | Research-based relevance at scale | Invented or generic personalisation that readers spot |
| Visitor to lead | More landing page variants tested | Pages optimised for form fills rather than fit |
| Lead to qualified | Enrichment and scoring before sales sees the lead | Scoring rules nobody checks |
| Qualified to meeting | Instant routing and research, same-day response | Automated replies that feel robotic |
| Meeting to opportunity | Better meeting preparation | Little; this stage is mostly human |
| Opportunity to won | Faster proposals and follow-up drafts | Proposals that read as templated |
The stage with the clearest published evidence in AfM's own records is speed of follow-up. In the inbound processing record, built by Jakub in 2025 before he founded AfM, leads had been waiting "1-3+ days" for follow-up; after an AI enrichment agent and priority routing, response moved to "Same Day". The record does not publish the conversion rate before and after, so it shows the speed change, not its effect on meetings. If you make the same change, measure qualified-to-meeting before and after.
Illustrative example: more leads, same result
Illustrative example, round figures. A firm adds AI-drafted outbound and its monthly leads rise from 50 to 100.
- • Before: 50 leads, 40% qualified (20), 50% of those meet (10), 30% become opportunities (3).
- • After: 100 leads, 20% qualified (20), 50% meet (10), 30% become opportunities (3).
Lead volume doubled, the lead-to-qualified rate halved, and the business is no better off, while sales now screens twice as many leads. Reported as "leads up 100%", this looks like success. Reported by stage, it is a targeting problem.
How to measure a change honestly
- • Freeze definitions before the change, and do not edit them mid-test.
- • Take a baseline of at least one full sales cycle, or 90 days if cycles are short.
- • Use cohorts by creation date. Judge January's leads by what they became, even if that happens in March, rather than mixing leads and wins from different months.
- • Allow for lag. B2B conversions arrive late; wait long enough before calling the result.
- • Mind small numbers. A move from 3 opportunities to 5 is within normal noise. Look for sustained change across several periods.
- • Hold out a slice where you can: keep part of the list or traffic on the old process to compare like with like.
The cost side of the same funnel, from cost per lead to cost per opportunity, is in the lead generation cost calculator. For the stages AI prospecting affects most, see AI prospecting versus traditional research.
FAQ
Is reply rate a good measure of AI outbound?
Only if you split positive from negative replies. Unsubscribe requests and complaints are replies too, and a rising reply rate made of objections is a warning, not a win.
How many leads do I need before a conversion rate means anything?
There is no single cut-off, but small counts swing widely. With only a handful of opportunities a month, compare quarters rather than months and look for a change that persists.
Should AI score leads for sales?
Scoring helps when the rules are written down and checked against outcomes every quarter. A score nobody audits drifts from reality and can hide good leads.
